Written off as a dead end for private cars, swapping quietly took over taxi fleets and two-wheelers.

For a privately owned car, swapping asks the owner to give up something they think they own. For a driver paid by the trip, three minutes instead of forty is simply more income.

Utilisation changes the maths

A swap station serving 200 taxis a day amortises its inventory. The same station in a residential suburb does not, which is why the failed pilots all targeted commuters.

Two-wheelers are the clearest win: the pack is light enough to carry, standardisation is easier, and the vehicles are already used intensively.

The open question is whether any market gets a shared standard, or whether every fleet stays a closed system.
